Quality Control Before Shipping from China: What to Check and When

Plan product quality inspection in China: receiving checks versus pre-shipment inspection, when to inspect, evidence to keep, and how to hold defective batches.

By SINO CEP Insight editorial team

Quality problems are cheapest to fix in China, before freight and before customers. This guide separates the count your warehouse does at receiving from the inspection that actually protects your orders.

Receiving check is not the same as quality acceptance

When cartons arrive, the warehouse counts them and notes condition. That confirms the right number arrived in one piece. It does not confirm the product works, matches the spec, or will survive use. Treat receiving as a count and a damage check. Treat quality inspection as the separate step that answers whether this is good enough to ship to a customer.

When to schedule pre shipment inspection

Inspect before the goods leave China, after the full batch is received, and after any kitting. If you inspect too early, late cartons arrive uninspected. If you inspect too late, you have already paid freight on defects. The right moment is once the batch is complete and still under your control at the warehouse. The consolidation step should finish first so inspection covers the whole order.

What to inspect, tiered by risk

Risk tierExamplesCheck
LowRigid, simple itemsCount, appearance, basic function
MediumElectronics, apparelFunction test, measurements, labeling
HighChildren’s, certified, complexFull AQL sampling, safety marks, documentation

Use an AQL sampling plan for medium and high tiers so inspection stays proportional to order size.

Keep evidence that survives a dispute

Photograph the batch, keep the sampling record, and store the inspection report with the order. If a supplier disputes a claim later, this file is what stands between you and a written off loss. The China receiving and inspection process should standardize what gets captured.

What happens to a held batch

When inspection finds a problem, hold the stock so it cannot flow into customer orders. From the hold, you decide: rework at the warehouse, return to supplier, accept with a discount, or scrap. The decision depends on severity, timeline, and whether a replacement can arrive in time. The allocated stock plan in China warehousing and inventory needs to know about any hold immediately.

A disposition decision path

Is the defect cosmetic or functional? Functional and safety issues go back or get reworked. Minor cosmetic issues may be accepted with a margin. Is a replacement feasible before the deadline? If yes, return and reorder. If no, accept or rework. Keep the rule simple so the team acts fast. If stock is sent back to the supplier or returned by customers later, the returns and stock recovery workflow decides what becomes available again.

Inspection is one control inside a Guangzhou based fulfillment model. The China 3PL guide frames when that model fits and how the steps connect.

Frequently asked questions

What is pre shipment inspection in China?

It is a check performed after production and before international shipping to confirm products match spec, function, and quantity. It catches defects while the goods are still recoverable in China.

Does receiving at the warehouse replace inspection?

No. Receiving confirms count and outer condition. Inspection confirms the product itself is correct and functional. Both matter and they answer different questions.

When should inspection happen?

After the full batch is received and any kitting is done, but before freight is paid. That timing keeps defects inside China where they are cheap to fix.

What is AQL sampling?

Acceptable Quality Limit sampling inspects a statistical sample instead of every unit. It keeps inspection proportional to order size while still catching batch level problems.

What do I do with defective stock?

Hold it so it cannot ship to customers, then choose rework, return to supplier, accept with a discount, or scrap based on severity and deadline.

How do I prove a supplier shipped defects?

Keep dated photos, the sampling record, and the inspection report tied to the order. A standardized receiving and inspection file is your evidence if a dispute arises.
